    I don't believe that will change the stats for them. What I am trying to say is to have stats variation within a unit of the same type along with visual representation of those stats in form of weapons, armor and whatever else.

    Yes that could work, but don't forget that chief creatures should demand more luxury (food, gold, entertainment etc.) than regular units.

    Well you are right (was thinking too much about orc culture), but I wanted something to separate the behavior of decked out gnarling and newborn gnarling if you get what I mean.
